Performance Max in basic terms: what it is, what it needs and when (not) to start with it

In short: Performance Max is a single campaign that buys across every network and decides on its own where to spend. In exchange for that performance you hand over control and visibility: you'll see less inside. It needs well-measured conversions and an account that's already running; launching it as the first campaign of a new account usually costs dearly.

Performance Max (PMax) is Google's bet on total automation: a single campaign that buys on Search, Shopping, Display, YouTube, Gmail, Discover and Maps, with Smart Bidding compulsory and Google deciding the split. It is powerful and it is opaque. This lesson explains just enough to know what it is and when it makes sense.

How does Performance Max work?

You hand over three things:

  1. An objective and a budget: conversions or value, with an optional target CPA/ROAS.
  2. Asset groups: text (headlines, descriptions), images, logos, videos (if you do not provide them, Google generates one), and optionally a product feed (Merchant Center) so it can do Shopping.
  3. Audience signals: your lists, interests, searches — they are not targeting, they are hints about where to start; Google will go beyond them.

With that, PMax builds ads for each network and decides where, when and to whom. You do not choose keywords, networks or placements (only exclusions).

What can you control in Performance Max?

Google decides You decide
How the budget is split between networks The total budget and the objective
Which combination of assets to show Which assets exist (and how good they are)
Who to show them to (beyond your signals) The initial signals and audience exclusions
Which searches to enter Brand exclusions and negatives (limited)
Which sites/apps to show on Account-level placement exclusions
Which page to use (with URL expansion) Whether you allow URL expansion and which URLs you exclude

The two rows in bold are the settings that must never be missing (we saw this in the Module 8 mistakes): without brand exclusions, PMax claims your brand searches; without placement exclusions, it buys on farms and apps.

What do you need before launching Performance Max?

PMax learns from your conversions, and without good data it improvises. The minimum requirements:

When should you use Performance Max and when not?

Yes when: you are an ecommerce with a feed and measured values; the account has conversion volume and honest measurement; you want reach on networks you would not manage by hand.

Not yet when: you are just starting (no data, no consolidated measurement); lead generation with no value per lead (PMax will bring in forms of any quality); a small budget that would be diluted across six networks.

The healthy sequence: Search properly set up → clean measurement → standard Shopping (if you have products) → PMax, not the other way round.

How do you read Performance Max results?

PMax gives you an aggregate ROAS or CPA across six different networks; the official report breaks down very little (asset groups, search terms with volume, placements). Two rules: judge it by the account's total incremental gain (are total conversions going up, or are they just moving from another campaign into PMax?), and keep an eye on what happens to brand and to Display placements.

💡 Ninja trick: prising open the PMax black box — estimating how much goes to each network, which placements are charging you, how much is brand — is the first lesson of the Advanced level, and it is what our scripts do through GAQL every night. For now: brand exclusions, account-level placement exclusions, and do not launch it before its time.
